When chat is enough

Improve the brief before adding a more complex tool.

  • The task fits in one conversation and you will use the result once.
  • You can provide the context directly and review the output in minutes.
  • The result is advice, analysis or a draft—not a change to systems or files.
  • Manual copy-and-paste is cheaper than building and maintaining a connection.

Use Projects for repeated context. Anthropic says Projects provide self-contained workspaces with chat history, knowledge and instructions. Put stable source material there; keep changing facts in a maintained source of truth.

When the learning curve pays

Escalate when the agent must finish work, not merely describe it.

  • Cowork makes sense when a non-technical user needs multi-step research, documents, file organisation or scheduled knowledge work.
  • Claude Code makes sense when the team already works in local project folders and wants terminal-led inspection, changes and commands.
  • Codex makes sense when app, CLI, IDE or cloud workflows suit the team, especially for parallel file and software tasks.
  • Neither earns its keep if nobody can define done, review changes or own the result.
Context and permissions

Give enough access to do the job—and no more.

  • Start in a copy, branch or dedicated folder with reversible work.
  • Ask for a plan before edits; inspect changed files and test results afterward.
  • Keep payments, sending, publishing, deletions and sensitive decisions behind human approval.
  • Do not place personal or confidential information in a tool until provider terms, access and policy are reviewed.
Common buying mistakes

Assess capability, risk and team fit separately.

  • Paying for all four: choose one default, then add a specialist surface for proven work.
  • Starting with autonomy: prove quality with draft-first work before connected actions.
  • Ignoring context: the agent cannot infer current policies from scattered chats.
  • No owner: every recurring workflow needs someone accountable for inputs, review and upkeep.

State the metric definitions you used; separate sourced facts, calculations and assumptions; flag missing inputs; and draft three next actions with owners.
